You grind so hard to get resources to upgrade your weapons/armour, only to have the story reward you with a better one. What game comes to mind?

So what I mean is, say you have a sword that you found, you spend time to collect what it needs to upgrade it and you upgrade it thinking it’s the best weapon ever, but then after doing a few main quests you end up being rewarded with a better one anyway, so all that effort to upgrade your current sword was needless, and you could have used the resources for something else..

For me it’s Ghost of Tsushima, with the Sakai clan armour, I haven’t upgraded any others since, but I had upgraded a few before it 😩

What's the most complex npc "ai" you've ever seen?

I just watched Free Guy, and it was awesome.

It got me thinking again about my own dreams of making an mmo, which I'm sure many of us have had at one point, and I got to thinking about all the cool stuff I would love to see in a thriving, almost living, NPC environment.

Despite all the tech I've mastered, I know damned well I can't just one-man a dream like this. But I got to thinking about particulars like starting from currently existing game engines (Unity, Unreal) and just kind of shopped the ideas again in my head.

Reinventing the wheel is always a waste of time, so I'm asking here. How far have dynamic NPC behavior and worlds been pushed already? What are some examples I should check out to enjoy and get inspired by?

Don't care about the mmo aspect, just the complexity of NPC programming and dynamic aspect of the NPC nature.

Any ideas y'all?

I did personally LOVE Kingdom Come Deliverance in this aspect. Truly incredible work there. Witcher 3 was great, but the NPC life was not dynamic enough for what I'm looking for. And Oblivion is still hilariously up there in terms of fascinating dynamic NPC behavior.
